This is a four-week experiment, not a permanent policy. The point isn't to ban meetings forever. The point is to see what the team can build when one day a week is genuinely interruption-free.
Tuesday is the week's load-bearing day for most small teams. Monday is for orientation and standup, Wednesday and Thursday are when external meetings cluster, Friday is for review and shipping.
If you can claim Tuesday, you've protected the team's longest unbroken stretch of shared focus. Pick a different day if your week shape is different — but pick the same day for four consecutive weeks.
Three things happen in week 1, in this order:
1. Send the announcement on the Thursday before. The team needs the weekend to think about how this changes their Tuesday workload. Don't surprise people.
2. Cancel everything on the calendar. Internal standups, 1:1s, syncs, client check-ins that were "just on the calendar." Move client meetings to Wednesday or Thursday with a one-line note: "We're trying meeting-free Tuesdays for a month."
3. Define one interrupt path. Something genuinely urgent will happen. Pick a single channel — usually a Slack DM to the founder or ops lead — where urgency goes. Everything else waits.
You'll feel a strong urge to leave a 30-minute meeting "just in case". Resist. The point of the experiment is to see what an actually-empty day produces.
This is the hardest week. By Tuesday morning of week 2, half the team will have quietly re-added recurring meetings. Some will be necessary, most won't.
Two moves to run on Monday of week 2:
1. Audit the calendar one more time. Look at every meeting on Tuesday. For each one, ask: "If this had been moved to Wednesday, would it have been worse?" If the answer is no, move it.
2. Send one message to the team. Tell them what happened — that you found N meetings that had been re-added, that you moved M of them. Acknowledge the pull back toward the default. Don't shame anyone. Just name it.
The reset matters because the experiment fails silently. Nobody cancels meeting-free Tuesday explicitly. They just let it dissolve.
This is the week most teams skip. Without it, you can't tell if the experiment worked, only how it felt.
By the end of week 3, you should have data on three things:
If your team uses Focus Mode, the focus block count is the literal number Aura shows. If not, ask each Builder to count their own. The number is what matters.
By week 4, you have enough signal to make a real call. There are three possible decisions:
Keep it permanently. If focus output rose materially and the cost side was low, make meeting-free Tuesday a standing policy. Tell clients. Put it on the website if you want.
Modify it. Some teams settle on meeting-free mornings (every day, before 1pm) instead of one full day. Some shift to meeting-free Wednesdays because of how their client work clusters. Adjust based on the data.
Drop it. If focus output didn't change or the collaboration cost was high, drop it. Don't keep it out of principle. A failed experiment that taught you something is a successful experiment.
Clients will ask why they can't book you Tuesday. The honest answer wins:
"We're running an experiment where the team gets one full day a week of uninterrupted focus. It's improved our delivery quality enough that we're keeping it. Wednesday, Thursday, or Friday work for the same time?"
Two out of three clients will say "smart, can we do that too?" The third will be annoyed but accommodate. None will leave over it.
Meeting-free Tuesdays isn't a productivity hack — it's a measurement. You're trying to see how much of the team's slowness is meeting-driven by removing meetings for a fixed period and watching what happens.
The four moves, in order:
If the data is good, this becomes one of the highest-leverage policy changes a small team can make. If the data isn't, you've spent four weeks getting evidence about your own team that you would have spent the same four weeks not getting.
